BPMN provides a standard, easy-to-read way to define and analyze public and private business processes. BPMN provides a standard notation that is readily understandable by management personnel, analysts and developers. The original intent of BPMN was to help bridge communication gaps that often exist between the various departments within an organization or enterprise. BPMN can also help to ensure that XML (Extensible Markup Language) documents designed for the execution of diverse business processes can be visualized with a common notation.

A diagram in BPMN is assembled from a small set of core elements, making it easy for technical and non-technical observers to understand the processes involved. Elements are categorized into three major groups called flow objects, connecting objects and swimlanes. Flow objects, denoted by geometric figures such as circles, rectangles and diamonds, indicate specific events and activities. Flow objects are linked with connecting objects, which appear as solid, dashed or dotted lines that may include arrows to indicate process direction. Swimlanes, so named because of their geometric resemblance to the lane lines on the bottom of an Olympic swimming pool, are denoted as solid, straight lines running lengthwise within a rectangle called a pool. The swimlanes organize diverse flow objects into categories having similar functionality.

The Business Process Modeling Notation (BPMN) is a graphical notation that depicts the steps in a business process. BPMN depicts the end to end flow of a business process. The notation has been specifically designed to coordinate the sequence of processes and the messages that flow between different process participants in a related set of activities.

Why is BPMN important?

The world of business processes has changed dramatically over the past few years. Processes can be coordinated from behind, within and over organizations natural boundaries. A business process now spans multiple participants and coordination can be complex. Until BPMN, there has not been a standard modelling technique developed that addresses these issues. BPMN has been developed to provide users with a royalty free notation. This will benefit users in a similar manner in which UML standardised the world of software engineering. There will be training courses, books and a body of knowledge that users can access in order to better implement a business process.

Who is BPMN targeted at?

BPMN is targeted at a high level for business users and at a lower level for process implementers. The business users should be able to easily read and understand a BPMN business process diagram. The process implementer should be able to adorn a business process diagram with further detail in order to represent the process in a physical implementation. BPMN is targeted at users, vendors and service providers that need to communicate business processes in a standard manner.

What does this mean for UML users?

The unified modelling language (UML) takes an object-oriented approach to the modeling of applications, while BPMN takes a process-oriented approach to modelling of systems. Where BPMN has a focus on business processes, the UML has a focus on software design and therefore the two are not competing notations but are different views on systems. The BPMN and the UML are compatible with each other. A business process model does not necessarily have to be implemented as an automated business process in a process execution language. Where this is the case, business processes and participants can be mapped to constructs such as use cases and behavioural models in the UML. Further white papers will follow on the mapping between these techniques.

What is the relationship between BPMN and BPEL?

BPEL is an XML-based language for describing a business process in which most of the tasks represent interactions between the process and external Web services. The BPEL process itself is represented as a Web service, and is realized by a BPEL engine which executes the process description. BPMN is a standard set of diagramming conventions for describing business processes. It is designed to visualize a rich set of process flow semantics within a process and the communication between independent processes. It is intended to support capture of sufficient detail to allow it to be the source of an executable process description. Since BPEL is currently considered the most important standard for execution languages, a translation to BPEL is specified in the BPMN standard. By design there are some limitations on the process topologies that can be described in BPEL, so it is possible to represent processes in BPMN that cannot be mapped to BPEL. There are a few concepts, such as Ad-Hoc sub-proceses, that BPMN can represent that may not be implemented with any technology.

Business process

A business process is a set of related tasks or activities performed to produce a product or service. Business processes exist in any type of company, independent of size or industry. Internal and cross-company processes are the nerve tracts of any given company. If they are clearly defined and also optimized on a regular basis, they will drive competitiveness in the long run. Customers must be provided with products and services before competitors can establish themselves, and the ability to respond to changing market requirements is a major factor of business success.

A business process describes:

  • which activities are performed in the course of a process
  • which organizational units participate in process execution
  • what input and output data are used
  • what IT systems are involved, and
  • which events and risks occur during process execution

Business process modeling

Business process modeling is the graphic representation of a company’s business processes. Process modeling aims at graphically describing the process flow and providing information on the company so that even complex processes remain transparent.

The most important method of modeling a business process is the event-driven process chain (EPC).

Event-driven process chains are an industry standard in business process modeling. Experts can use this business-related notation for documenting and optimizing their workflows.

The most common business process constructs such as branches or loops are provided as fragments in ARIS Express, thus enabling you to have an easy start to the world of process modeling and flow charting.

In a model of the “Business process” type, the process organization can be represented with its activity elements, data elements, and organizational elements. The sequence of activities in terms of a business process is represented in process chains. You can model the start and end events for each activity in the process. Events are both triggers of activities and results of activities.

As events define the state or condition that cause an activity to start as well as the state that defines the completion of an activity, the start and end elements of a business process are always events. An event may be the source of several simultaneous activities; on the other hand, an activity may result in several events. To represent these branches and processing loops in a business process, a rule in the form of a circle is used. However, the connections do not just act as a graphic rule, but also define the logical links of objects.

How to Analyze an As Is Business Process

In our Business Process Analysis course, one of the most common questions that comes up is whether it’s more appropriate to document the “as is” or current state process, the “to be” or future state process, or both.

In this article, we’ll define what an “as is” or current state process is, how to analyze current state process, and then discuss when it’s an appropriate form of documentation.

Definition of an “As Is” Business Process

An “as is” business process defines the current state of the business process in a organization. Typically the analysis goal in putting together the current state process is to clarify exactly how the business process works today, kinks and all.

How to Analyze an “As Is” Business Process

An “as is” business process contains all of the sections in a typical business process model – a description, list of roles, list of steps and exceptions, etc.

When putting together an “as is” process, access to business stakeholders who perform the business process is key. Secondarily, access to business stakeholders who understand the process (such as a manager or subject matter expert) can be helpful, even if these individuals do not routinely perform the business process.

You’ll need at least one stakeholder to represent each role in the process. For example, for a process describing how a new customer gets set up, you may need representatives from sales, customer service, and fulfillment.

Once you determine who needs to be involved, you can elicit information about the current state using a variety of different methods. Interviews and observation tend to be the best elicitation techniques to understand the current state process. Once you are able to put together a draft, a document review can be used to confirm your understanding and fill in any knowledge gaps.

When “As Is” Business Process Analysis is Appropriate

It’s not always necessary to document the current state, but it can be extremely helpful in giving your project team a foundation from which to build new enhancements or make business process improvements.

Here are some scenarios when starting with the current state is particularly appropriate:

  • There are known issues with the current state, such as orders not getting processed or customers being frustrated with your organization’s level of service.
  • Business users are confused about what the right process is or what steps to take in what situations.
  • Your organization wants to automate or streamline the current processes, but the current state is not well understood or documented.

Often in bringing together stakeholders and analyzing the current state processes, you can’t help but improve them, at least slightly. The clarity that comes from good business process documentation can, on its own, sometimes resolve confusions and fill in the gaps that are causing issues.

But many times, documenting the current state is an interim analysis step to improving the current state by creating a new “to be” or future state process.

How to Develop As-Is and To-Be Business Process?

One effective technique for transforming vision into results is to develop and populate an As-Is and To-Be BPMN diagrams. The As-Is diagram describes the present state of the organization’s process, culture, and capabilities. The To-Be diagram describes the future state; in other words, how the organization’s process, culture, and capabilities will appear in the future.

The main purpose of an as-is diagram needs to work out where improvements are needed and what is the starting point for change. On the other hand, to-be diagram requires business analysts to be creative in solving problems and designing processes to achieve business outcomes, often only based on imperfect information about what the organization actually wishes to accomplish.

Software tool we’ll be using

In this tutorial, we will be using Visual Paradigm to create BPMN-compliant business process diagrams. It provides a robust means to capture the current business process, design enhancement and identify the enhancement between the current and enhanced processes.

Capture the Current Process in As-is Process

The example that we are going to demonstrate is about an online shop that sells goods. The process begins with the sales representative receives a purchase order from a customer and proceeds to check the stock level. If there is enough stock on hand to meet with the order, the sales representative will pack them. The process ends with shipping them along with an invoice. In case of insufficient stock, the sales representative will suggest the customer to amend the purchase order.

We are not going to walk through how to draw business process diagrams using Business Process Modeling Notation (BPMN) here, as we have another tutorial that covers this. We also include a tutorial video called Introduction to BPMN – Swimlanes here for you as well.

Once the business process of your existing operation has been created, you can then derive the to-be process model by considering and projecting the necessary improvements or changes needed to be made based on the existing to-be process. Walk through the steps in this tutorial to see how things work.

  1. Download Online-Shopping.vpp. You can also find this file at the bottom of this tutorial.
  2. Open the downloaded .vpp file in Visual Paradigm. To open a project, select Project Open from the application toolbar.
  3. Open the Project Browser by selecting View Project Browser from the application toolbar.
  4. Open the Model Structure tab.

  • Right click on project root node in the tree on the left hand side and select Model As-is Process from the popup menu.

  • Right click As-is Process and select Sub Diagrams Existing Diagrams. from the popup menu.

  • In the Add Sub Diagram window, select the only business process diagram and click OK.

    Now your existing process is being contained under the as-is Process model.

  • Re-design to Enhance the Current Process in To-be Process

    Let’s just say that our business has grown so much that we now have a warehouse to keep our stocks. So we are looking for ways to improve our current (as-is) process to better allocate the new resources. Furthermore, we will show an example of modeling the enhancement below in a to-be process diagram.

    1. Open the business process diagram by double clicking on its thumbnail in Project Browser
    2. Create a to-be process diagram from the current process diagram. Right click on any white space in the background of the as-is process diagram and select Utilities Create To-be Process.

    You’ll see that a new diagram is created containing the to-be process.

    Note: Initially, all model elements are selected in the new diagram. To deselect, click any white space in the background.

  • Add a lane to Online Shop. Name it Warehouse. In the Sales Representative lane, select Pack Goods, Ship Goods and Order completed and drag them to the Warehouse lane. Your diagram should look like the one below.

  • We are going to insert a task between Sufficient Stock? and Pack Goods. Place your mouse pointer over the Yes flow coming from Sufficient Stock? and then click on the resource button Split with Shape.

  • Select Task from the popup menu.

  • Name the new task Request Pack Goods. The completed to-be process diagram should look like something like this.

  • Compare Changes in As-is Process and To-be Process

    To compare the differences between two diagrams visually, we can make use of a function called Visual Diff.

    1. Select Modeling Visual Diff. from the appliaction toolbar.
    2. In the Visual Diff window opened, select Transitor for Strategy. For Compare, select Model Element to be the level to compare our diagrams.

  • Check the checkboxes next to Use Working Project. Select As-is Process on the left. Select To-be Process on the right. The comparison will be triggered automatically.

    For example, from the list below the diagrams, we know that changes were made to Pack Goods as it says Pack Goods (Modified). If you click on the row, you will see the corresponding changes in purple in the diagrams.

    New tasks will be noted as well. Remember (in the enhancement) we have added a new task for the sales representative to request for the warehouse to pack goods? That is also “spotted” in our list.
