1. Introduction to Strategic Planning

If you don’t know where your business is going, any road will get you there.

What is a Strategic Plan?

Entrepreneurs and business managers are often so preoccupied with immediate issues that they lose sight of their ultimate objectives. That’s why a business review or preparation of a strategic plan is a virtual necessity. This may not be a recipe for success, but without it a business is much more likely to fail. A sound plan should:

  • Serve as a framework for decisions or for securing support/approval.
  • Provide a basis for more detailed planning.
  • Explain the business to others in order to inform, motivate involve.
  • Assist benchmarking performance monitoring.
  • Stimulate change and become building block for next plan.

A strategic plan should not be confused with a business plan. The former is likely to be a (very) short document whereas a business plan is usually a much more substantial and detailed document. A strategic plan can provide the foundation and frame work for a business plan. A strategic plan is not the same thing as an operational plan. The former should be visionary, conceptual and directional in contrast to an operational plan which is likely to be shorter term, tactical, focused, implementable and measurable. As an example, compare the process of planning a vacation (where, when, duration, budget, who goes, how travel are all strategic issues) with the final preparations (tasks, deadlines, funding, weather, packing, transport and so on are all operational matters).

A satisfactory strategic plan must be realistic and attainable so as to allow managers and entrepreneurs to think strategically and act operationally – see Devising Business Strategies for further insights.

Basic Approach to Strategic Planning

A critical review of past performance by the owners and management of a business and the preparation of a plan beyond normal budgetary horizons require a certain attitude of mind and predisposition. Some essential points which should to be observed during the review and planning process include the following:

  • Relate to the medium term i.e. 2/4 years
  • Be undertaken by owners/directors
  • Focus on matters of strategic importance
  • Be separated from day-to-day work
  • Be realistic, detached and critical
  • Distinguish between cause and effect
  • Be reviewed periodically
  • Be written down.

As the precursor to developing a strategic plan, it is desirable to clearly identify the current status, objectives and strategies of an existing business or the latest thinking in respect of a new venture. Correctly defined, these can be used as the basis for a critical examination to probe existing or perceived Strengths, Weaknesses, Threats and Opportunities. This then leads to strategy development covering the following issues discussed in more detail below:

2. Key Steps towards a Strategic Plan

The Vision

The first step is to develop a realistic Vision for the business. This should be presented as a pen picture of the business in three or more years time in terms of its likely physical appearance, size, activities, structure, scale offerings etc. Answer the question: “if someone from Mars visited the business, what would they see (or sense)?” Consider its future products, markets, customers, processes, location, staffing etc. Here is a great example of a vision:

I will come to America, which is the country for me. Once there, I will become the greatest bodybuilder in history. I will go into movies as an actor, producer and eventually director. By the time I am 30 I will have starred in first movie and I will be a millionaire. I will collect houses, art and automobiles. I will marry a glamorous and intelligent wife. By 32, I will have been invited to the White House. Attributed to Arnold Schwarzenegger who was elected Governor of the State of California in 2003.

The Mission

The nature of a business is often expressed in terms of its Mission which indicates in a factual way the purpose and activities of the business in terms of operations, (unique) characteristics, functions, customers, offerings, sectors/segments, scale/scope/penetration, methodologies, technologies, resources etc. Just answer the questions as to what the business really is and does in qualitative terms. If planning for a startup, base the mission statement on the business as it would be once operational – be realistic and practical rather than aspirational.

For example, “to design, develop, manufacture and market specific product lines for sale on the basis of certain features to meet the identified needs of specified customer groups via certain distribution channels in particular geographic areas”. A statement along these lines indicates what the business is about and is infinitely clearer than saying, for instance, “we’re in electronics” or worse still, “we are in business to make money” (assuming that the business is not a mint !).

Also, some people confuse mission statements with value statements (see below) – the former should be very hard-nosed while the latter can deal with ‘softer’ issues surrounding the business. The following table contrasts hard and soft mission statements.

How to Write a Business Proposal in APA Format

APA (American Psychological Association) style is commonly used for the preparation of manuscripts in business, nursing and the social sciences. Although mainly used to write research papers, it can be called upon as a guide for almost any document. APA style establishes standards regarding the organization of content, writing style and reference citations. Writing a business proposal in APA style makes sense because its familiar structure helps the reader to follow the flow of words and easily find the info they seek.

Gather information to organize your thoughts and formulate the main selling points of your business proposal. Think of the main components: the idea itself, its benefits, implementation, timing, projected costs and possible pitfalls.

Find references that support your premise.

Outline your plan using APA Style sections: an abstract or summary of your business proposal, an introduction, the text of the plan with headings to highlight salient points, a reference list, tables and figures.

Format the business proposal in APA style. Insert the main section headings, including Abstract or Business Proposal Summary, Introduction, and headings for the body of the proposal, ending with the References (which should start on a separate page). This way, you’ve created a kind of template to facilitate the writing phase. The document should be double spaced on letter-size 20-pound paper, with 1-inch margins all around.

The title page should include the name of your business proposal and your contact information, all centered about one-third of the way down the page. Each page, including the title page, should have a running header with an abbreviated title followed by the page number, flush right in the upper right corner of each page (1/2 inch from the top).

Format references and citations according to APA style. An example of an APA style citation is:

Lname, Finitial. (year). Title article. Journal (italics) volume, pages. Retrieved date, source.

“Retrieved” refers to info that was garnered online.

APA style references should be listed in alphabetical order, by author’s last name. The first line of each reference is flush left, with subsequent lines indented 1/2 inch. Like the rest of the proposal, they should be double spaced, with no extra space between entries.

Write your business proposal, following the guide you’ve prepared. The Abstract or Business Proposal Summary should be a concise description of your proposed plan of action. The one-paragraph Introduction should include supporting background information for your main point. They should both mention benefits specific to the company you are soliciting.

Proceed to the text of your business proposal, where you will include its potential benefits, implementation plan, possible obstacles or concerns, and projected costs. Include in text references that include the author and the year, for example, “Brown (1976) concluded that employees covered by health insurance plans were 25% more productive.” Another example would be “Employees covered by health insurance are 25% more productive (Brown, 1976).” Include the detailed citations in the reference list.

What Sections To Put In A Proposal

Your proposal format will contain several sections. Your proposal may have some or all of these sections depending on what information your client asks for.

Let s explore at what a proposal format might look like by getting to know the sections you might include in your proposal.

Understanding

This is where you state your understanding of the client s problem or need. It helps the client understand why he or she should be reading this. This is sometimes called, pushing the pain button.

You ll also want to describe the end result, the happily ever after that results from your work.

Scope of Work/Approach

Sometimes you will define the scope of work. The scope of work is what you will do for the client. What actions will you take to fulfill the client s need or solve their problem?

Proposals are often later attached to contracts. They are, in a sense, legal documents. Therefore, you need to be not only honest, but very specific in your proposal. You need to state exactly what you are going to do for the client.

Often a client will provide you with a scope of work and ask you to address how you will approach this scope. In this case, you need to explain how you will perform the tasks outlined and give the client a warm and fuzzy that you know what you re talking about.

Pricing

Once you ve told the client what you can do for them, they ll want to know how exactly how much it will cost. Depending on how you price your services, you may need to define the assumptions your price is based on and the things your price does not include.

Other Proposal Elements

There are a few other pieces of information your client might want to see in a proposal. Even if you are not asked to provide this information, it might be in your best interest to include it.

Letter of Interest/Executive Summary

A letter of interest or executive summary answers the following question, What are you going to do for me and why should I hire you? Basically, this is one or two pages that make your case. This should provide the client all the information needed to convince your client to say, yes.

Relevant Experience

Relevant experience is defined as instances where you helped a similar client solve the same challenge or clients just like them who decided to hire you.

Qualifications Of The Team

This details who will be working with the client and what their qualifications are. It often contains resumes or bios of the team members.

Organization Chart

I m not really sure why clients often ask for this, but I imagine they want to know who is in charge of each aspect of the assignment. They probably also want to know who to contact if there is a problem.

It s in your best interest to make the organization chart stupid simple. If a monkey can t understand it, you are doing yourself a disservice.

Whether you are writing a business plan for a start up venture, submitting a proposal in the hopes of securing a contract, attracting new customers, or securing support from investors, it’s essential to make sure the document you create is formatted in an appropriate manner.

Three Business Proposal Format Tips

There is no one correct business proposal format that has to be used in every situation. There are many different ways to format these types of documents. However, this fact does not mean “anything goes” when it comes to creating a business proposal. While there is more than one “right way” to format a professional proposal, there are dos and don’ts every proposal writer should follow.

1. Follow Provided Instructions

If you are creating a response to a request for proposal (RFP), chances are you were provided with specific instructions about the format that should be used for your response. Follow the formatting directions to the letter. Some RFPs are so specific they provide exact heading titles, font sizes and word limit instructions. While creativity can be a good thing, deviating from the specified format for an RFP is not. Failure to follow the instructions could mean your document will be excluded from consideration.

2. Make the Document Skim-Friendly

Keep in mind those who review your business proposal will likely skim the document before making a decision about whether or not to review it closely. Use formatting techniques to make it easy for reviewers to find major sections and important information. Ensure that each section of your proposal is clearly labeled with headings as appropriate and use bullet points and tables to draw readers’ eyes to key content. Avoid overusing special formatting features like bold, italics and underlining, using them only as necessary for emphasis.

3. Consider the Audience

Keep in mind the expertise and knowledge base of the target audience when writing your proposal. Use language likely to make sense to the people who will be reading your proposal – and making decision about whether or not to work with you – throughout the document. Remember that persuasion lies at the heart of the intent of your proposal. Rather than focusing too much on the features of what you have to offer, use language that emphasizes how accepting your proposal can benefit those who are in a decision making position and the organizations or individuals they represent.

Business Proposal Content Guidelines

Format is not the only consideration when creating and submitting a business proposal. Presenting high quality ideas is essential. It’s also important to include the right types of information and to ensure the document is well-written. Proofread carefully for content, clarity grammar and spelling before finalizing your proposal and submitting to the final recipient(S).

Business proposals typically include the following information:

  • Name of company and/or individual submitting proposal
  • Date of submission
  • Executive summary
  • Statement of circumstances under which proposal is being submitted (i.e. in response to a request or as a follow-up to a meeting)
  • Description of products or services offered
  • Charts and graphs as appropriate
  • Time frame for delivery
  • Information about limitations or exclusions
  • Detailed pricing information
  • Procedure for requesting additional information
  • Deadline for response (if applicable)
